Tractor Supply Company TSCO Moat
A 50-pound bag of livestock feed costs more to haul than to make, so the seller with a store 15 minutes from the barn gets the sale almost by default, and Tractor Supply had 2,502 of those stores in towns where the second-largest chain has 188. That is a density-and-distribution cost moat rather than a brand moat, it still holds the fat slice of rural consumables, and the returns it produces have fallen in each of the last three fiscal years.

The moat
The customer buys feed, bedding, propane, bird seed, fertilizer and pest control on a schedule set by animals, not by promotions. Those goods are heavy, low value per pound and bought repeatedly, so the cost of leaving is a longer drive or freight on weight. The moat is cost and scale: 2,502 stores sited in towns outlying metropolitan markets, fed by 7.8 million square feet of company distribution capacity through which 81% of store merchandise flowed in fiscal 2025, with a further 865,000 square feet in Idaho due to open in the fourth quarter of 2026. Swap in Bomgaars at 188 locations, Rural King at 159 or Chewy at zero and the sentence collapses, because none of them can put a pallet of feed inside a short drive of the same number of rural households at the same freight cost. The secondary layer is loyalty rather than brand: Neighbor's Club is reported at more than 38 million members accounting for over three-fourths of sales, which is a company-sourced figure and asserted, not proven. What the scale produced was a gross margin of 35% to 36.3% from fiscal 2020 through 2024 against 22.5% at Best Buy and 24.6% at Casey's, and revenue per employee rising from $522k in 2019 to $597k in 2025.
Widening or narrowing
The physical moat is still being widened: distribution capacity went 6.0 million square feet in 2022, 6.6 million in 2023, 7.8 million in 2024 and 2025, with the next addition in build, and network penetration moved 78%, 81%, 81%, 81%. Returns on invested capital ran 16.9% in 2021, 17.2% in 2022, 15.5% in 2023, 14.5% in 2024 and 13.1% in 2025, four consecutive years of decline, and operating margin slid from 10.3% in 2021 to 9.5% in 2025. The profit pool in rural consumables sits in the last mile, and Tractor Supply holds it: over 1,100 vendors, none above 10% of purchases, 425 of them covering 90% of merchandise, which is a buyer with leverage. The honest case that the moat is thinner than believed rests on three facts. Gross margin fell 310 basis points in fiscal 2025, from 36.3% to 33.2%, and management describes funding price investments out of tariff benefits to protect price gaps against the farm and ranch, mass and digital channels, which is scale advantage being handed to customers rather than banked. Exclusive brand penetration has been 29% or 30% in every year from 2020 through 2025 even after the fiscal 2025 recast widened the definition to include exclusive product categories, so differentiation is flat across six periods. And comparable store sales turned from an increase of 1.5% in the second quarter of 2025 to a decline of 1.5% in the second quarter of 2026, with transaction count down 1.7%, which is traffic, not ticket. Narrowing.
What breaks it, and who
Price is the live pressure. The pricing reset announced in 2026 covers core consumable items, which is where the traffic is, and the company says it indexes to stay in a solid price position against mass and digital.
Pet is the contested layer. Chewy did $12.60 billion of net sales in the year ended February 1, 2026, with Autoship at 83.3% of sales for the full year, a recurring share Tractor Supply has not matched in any disclosed number.
Bomgaars became the second-largest farm and ranch merchant by absorbing 73 Orscheln stores in 2022 and continues to open locations in the same small towns.

The read changes on two things in the next 12 to 18 months: whether comparable transaction count returns to positive once the pricing reset annualizes, and whether gross margin recovers off 33.2% after the Idaho distribution center starts up.
Closing thoughts
The moat is real and narrowing. Physical density and owned distribution are genuine and still expanding, but the returns they generate have declined four years running and the company is now spending its scale advantage on price to defend traffic. The one checkable thing is comparable transaction count, because ticket can be bought with mix and price cannot hide a thinning count. The moat strengthens if comparable transaction count turns positive while gross margin holds at or above 33.2%, and weakens if transaction count stays negative and margin falls again as price investment annualizes.
